First I interviewed all the Subject Matter Experts in the company, and collected all of their insights about the current state of UX
After that I conducted a Heuristics Analysis of the Application.
Early into this project I felt the need to prove the ROI of UX, and I got started on that quickly.
This allowed me in only a few days , to generate a list of UI quick changes to do, that I was going to hand in before the weekend!
An obstacle I faced, was that there was no existing design in Figma or Adobe XD, and many times changes in development where never documented or updated to the files. Basically I had to start from scratch.
Upper management was excited with the idea of starting the ball moving ASAP. When I asked to conduct user research, their previous experience had taken them weeks to get results and it was to be left to discuss at a later time.
I felt I had to collect some User Insights otherwise anything I made would have no way of being validated.
